WORK

Case studies — the engagement log.

Real projects, real numbers. Most case studies are anonymized — specific operators prefer to stay private, and most architectural work gets more honest under blind publication anyway. Named case studies ship when and if operators opt in.

Published monthlyFirst case studies: May 2026

First case studies publish May 2026.

Case studies require a 6-month horizon — engagement start, implementation, outcomes measured against baseline, then publication. We've been working this way for years; the formal case study format is newer.

The first two blind case studies are in draft: a premium restaurant group in Riga (food cost architecture) and a chain operator navigating procurement consolidation. Both publish in May, with more releasing monthly after that.

Three levels of privacy.

Named
Operator logo, specific numbers, a quote. Only published with explicit written consent. Most operators prefer one of the two below.
Blind
Real engagement, real numbers, anonymized operator — e.g., "a 4-location restaurant group in Riga." The default for most case studies here.
Private
Exists in our engagement log but doesn't publish externally. Referenced in sales conversations under NDA if relevant.

Format — eight sections, same structure every time.

01
Context
Who the operator is (named or blind), format, scale.
02
Diagnosis
Current-state architecture, identified gaps, quantified losses.
03
Architecture
What we proposed, why this configuration, what we deliberately deferred.
04
Implementation
Timeline, phases, adjustments during rollout.
05
Outcomes
Metrics with baselines and timeframes. What improved. What did not.
06
Quote
Operator's own words — a single line, not a testimonial paragraph.
07
What we got wrong
Every engagement has friction. We document it. It makes the rest of the case study credible.
